Where They Were

Monica AI is a global AI SaaS platform serving over 10 million users across productivity, writing, research, and AI assistant use cases. Despite strong product-market fit and a large existing user base, organic search was significantly underperforming, key product pages had little visibility, international markets were largely untapped, and the pathway from organic visitor to sign-up to paid subscriber was leaking value at every stage.
I was brought in to lead SEO strategy and organic growth, spanning technical SEO, content strategy, international localisation, and conversion pathway optimisation across multiple markets and languages.

What Was Broken

How I Fixed It

Technical SEO & Site Architecture

No content or ranking strategy works on a technically broken foundation. Before pursuing visibility, I conducted a full technical audit covering crawlability, indexing, site speed, and Core Web Vitals, then resolved the issues suppressing performance.
From a site with indexing errors, duplicate content signals, and poor crawl efficiency to a technically sound foundation, with improved crawl coverage, stronger page authority distribution, and clean international version handling that set the stage for everything that followed.

Content Strategy & High-Intent Keyword Targeting

With the technical foundation in place, I built a content strategy to capture high-intent AI and productivity queries at every stage of the funnel, from problem-aware to decision-ready. I developed a keyword framework across AI, writing, research, and productivity queries, created and optimised product and feature pages aligned to specific search intents.
Organic traffic grew 120–180% across key product and feature pages, with Top 3 positions achieved for multiple high-intent AI and productivity queries, and organic sign-ups growing 30–45% as content-to-conversion alignment improved throughout the funnel.

International SEO & Localisation

A platform with 10M+ global users had an enormous untapped opportunity beyond English-language search. I audited and fixed the existing hreflang implementation, prioritised target markets by search volume and competitive gap, and localised content for key non-English markets.

From limited international visibility with hreflang misconfigurations causing cannibalisation to expanded organic presence across multiple languages and markets, with non-English organic traffic becoming a compounding growth channel in its own right.

Conversion Pathway & Freemium-to-Subscription Optimisation

Rankings and traffic only create business value if visitors convert. I mapped the full organic visitor journey from landing page to sign-up and identified where users were dropping off. CTAs and page flows on high-traffic organic pages were restructured to reduce friction; content messaging was aligned with freemium onboarding to improve activation.

Organic sign-ups grew 30–45%, and activation rates improved 20–30%, from a disconnected organic-to-product experience where traffic arrived but didn’t activate, to an aligned pathway where users landed, understood the product, and converted to paying subscribers at a meaningfully higher rate.

Monica AI went from an organic channel that was significantly underperforming relative to its product scale, with weak rankings, no international SEO infrastructure, and a leaking conversion pathway, to a full-funnel organic growth engine that now operates as a primary, scalable driver of qualified user acquisition.
The critical differentiator was the alignment between search intent and in-app use cases. Organic traffic didn’t just arrive; it activated. Users landing from well-matched content understood the product faster, engaged more deeply, and converted to paid plans at a higher rate than unoptimised traffic had ever achieved.
